In this post, we’ll walk through the four stages of agency growth and exactly what to focus on at each level. Whether you're just getting started or closing in on seven figures, this roadmap will help you scale faster and with fewer mistakes.

Stage 1: Startup (0–$10K MRR)

Every agency begins here—with ambition, a fresh idea, and the drive to succeed. But many get stuck at this stage. Why?

Because they lack clarity.

In the startup phase, your focus should be on:

  • Choosing a niche (even a hypothetical one)

  • Creating a core offer and pricing structure

  • Landing 1–2 clients

  • Getting at least one powerful case study

Without a clear niche or service model, you’ll end up saying yes to every client. This leads to chaos, customization overload, and limited growth.

Josh shared how he struggled in his first agency—offering web design to anyone. It kept him stuck around $5–10K/month. When he launched his second agency with a niche focus (plumbers), he got better results, faster.

Stage 2: Stability ($10K–$30K MRR)

Keep an eye on your margins, and begin building an operations team that frees you from daily execution.

Pro tip: Avoid the temptation to scale before the foundation is solid. Hire based on revenue—not on wishful thinking.

Stage 3: Scale ($40K–$70K MRR)

Things get exciting at scale. You’re earning enough to invest in team, tools, and systems. But the complexity increases fast.

At this level, your focus should shift toward:

  • Building a multi-channel lead gen strategy

  • Optimizing your appointment funnel and sales process

  • Hiring and managing a growing team

  • Documenting and improving internal systems

It’s also time to start developing leaders inside your agency.

However, don’t fall into the common trap of “abdication.” Delegation means giving ownership with oversight—not handing off tasks blindly. Use the 10-80-10 method: give clear direction (10%), let the team execute (80%), and review the outcome (final 10%).

Big mistake to avoid: Staying too involved in retention or client calls. You must start hiring account managers and shift from client-facing to CEO.

Stage 4: Significance ($83K+ MRR / $1M+ per year)

You’ve reached the elite level. Only 3% of agencies hit this milestone.

But the journey doesn’t stop here. Now, it’s about building a sustainable, scalable business that thrives with or without you.

At this level, your focus turns to:

  • Building a leadership team across departments (sales, operations, account management)

  • Implementing systems like EOS (Entrepreneurial Operating System)

  • Removing yourself from sales calls and daily ops

  • Hiring and onboarding top talent

  • Exploring 10x opportunities like strategic partnerships or joint ventures

This is where true freedom begins. You’re no longer the operator. You’re the CEO. You’ve got the team, systems, and structure in place to scale beyond 7 figures—without sacrificing your time or lifestyle.
