Step 1: Build a Clear Team Structure

Before hiring, you need a clear accountability chart. This structure shows where each person fits and who they report to.

Our agency has five core departments:

  • Sales and Marketing – Handles promotion of our own agency.

  • Operations – Includes web, SEO, content, social, paid ads, and client delivery.

  • Account Management – Manages 30–35 clients per account manager.

  • Onboarding – Dedicated director handles all new clients.

  • Admin & Finance – Manages billing, travel, payroll, and more.

Without this structure, chaos happens fast. With it, everyone knows their seat and how to win in their role.


Step 2: Know When to Hire Each Role

Hiring at the right time is crucial. Here’s the typical order we recommend:

  1. Operations – Remove yourself from delivery first. If you’re still doing SEO or content, you can’t scale.

  2. Account Management – Around 17 clients, you’ll bottleneck. Hire someone to maintain relationships and show value.

  3. Administrative Support – If you’re booking travel or sending invoices, it's time for help. Buy back your time.

  4. Sales – Eventually, you’ll want to hand off sales calls to focus on strategy and growth.

When these roles are filled, you unlock a business that runs without your constant involvement.


Step 3: Understand Hiring by Revenue Stage

Hiring looks different at each stage of your agency journey.

1. Startup (0–$10K MRR)

You’ll wear many hats. Rely on freelancers and VAs to keep costs low.

2. Struggle Phase ($10K–$30K MRR)

You’ll need at least two full-time employees. Think: one operator, one service delivery lead.

3. Scaling Phase ($30K–$50K MRR)

Your team grows to 5–10 employees. Start building infrastructure: delivery, account management, and admin support.

With proper pricing and profit margins, you can now invest in key hires to reclaim your time.


Step 4: Follow a Proven Hiring Process

Hiring the right people takes more than luck. Here’s our process:

1. Define the Role

Create a detailed job description and list of responsibilities. Know what success looks like.

2. Post the Job

Share on Indeed, LinkedIn, and Facebook. Boost posts to reach high-quality candidates.

3. Screen Effectively

Expect lots of responses. Use video applications for roles like account management or sales.

This filters serious applicants and helps assess communication skills.

4. Test Projects for Delivery Roles

For SEO, web, or content positions, request a paid test project. See how they work, solve problems, and communicate.

5. Use Personality Tests

Match roles to the right personality type. Use tools to assess cultural and performance fit.


Step 5: Deliver a World-Class Onboarding Experience

New hires need clarity and confidence. That starts with great onboarding.
