Prerequisite: The E-Myth Revisited
“The E-Myth Revisited” by Michael Gerber is a must-read for every entrepreneur. It’s not only entertaining and full of examples but it’s also practical. If you want to build a successful business, you have to work on the business—not in it. Most digital agency owners wear the hat of the person that does the work.
But if you’re doing the work, you don’t have a business—you have a job. You need to act like the owner. An owner builds systems, procedures, and teams and sells processes (letting other people do the work). The E-Myth Revisited is the best starting place.
Book #1: Traction
“Traction” by Gino Wickman is my go-to book on operations and scale. “Scaling Up” is geared toward larger organizations. However, Traction was written for small to medium-sized businesses. It underlines what the Entrepreneurial Operating System (EOS) is.
Switching to the EOS model was a game-changer for us at Plumbing and HVAC SEO. The book covers key things you need in place like scorecards, level 10 meeting rhythms, and leadership teams. If you’re serious about taking your agency to seven figures and beyond, this book will help you lay the foundation.
Book #2: Clockwork
“Clockwork” by Mike Michalowicz is a book all digital marketing agencies should read. Clockwork shares how to bring to life what the E-Myth talks about: Getting systems and procedures in place to hand operations to someone else. The goal is for the business to be able to grow in your absence. Mike shares great insights to help you simplify operations to make this a reality.
Book #3: Buy Back Your Time
In “Buy Back Your Time,” Dan takes the concepts from the previous books and shares how he implemented them in his business. He simplified the process for creating playbooks (i.e. “standard operating procedures”). You want playbooks for every area of your business, from sales and marketing to operations and accounting. He talks about some mechanisms you can use:
- The Camcorder Method: Most entrepreneurs are good at “doing” things but need to create step-by-step checklists. He suggests recording yourself doing the creation process and using AI or a systems-oriented person to create the coursework.
- The Checklist: Create five or six key things to check off to make sure things are being implemented correctly. A simple checklist leads to efficiency and consistency.
We recently rolled out this process in our agency. It simplifies everything so new hires can immerse themselves in the process quickly and efficiently. It helps you get the work done without being tethered to it.
